How to Measure Training Video Effectiveness

Start with the outcome the training is supposed to change

In a 1993 paper in the Journal of Applied Psychology, Kurt Kraiger, Kevin Ford, and Eduardo Salas divided training outcomes into cognitive, skill-based, and affective results. Different objectives require different assessments.

If employees need to recognize phishing emails, show them realistic examples and ask them to identify suspicious messages. If they need to use new software, have them complete a representative task. If managers are learning how to conduct performance conversations, evaluate their response to a realistic scenario or observe the behavior itself.

The assessment should resemble the knowledge, decision, or task the training is intended to improve.

Use video analytics to diagnose the training

A 2025 review of 257 video-based learning studies found that researchers measured engagement separately from learning outcomes such as recall and transfer.

If learners repeatedly rewind the same software demonstration, check whether the steps move too quickly or the explanation is unclear. If a large share of viewers stop at the same section, review its length and relevance. If most people skip a segment and still perform well on the assessment, that section may not be contributing much.

Measure learning before and after training

Give learners an assessment before training, then use an equivalent assessment afterward. The difference between those scores shows how much knowledge or skill changed during training.

A score of 90% after training might look excellent. If employees already scored 89% beforehand, the video produced very little measurable improvement.

A 2003 meta-analysis published in the Journal of Applied Psychology examined organizational training across multiple evaluation criteria, including learning, behavior, and organizational results. The authors treated these as distinct outcomes rather than interchangeable measures.

Test whether learners can apply what they learned

A recall question after phishing training might ask employees to list warning signs mentioned in the lesson. An application question could show them an unfamiliar email and ask whether they should open it, report it, or take another action.

Researchers make the same distinction in video-learning studies. In a 2022 experiment on online video-based learning, learners watched four instructional statistics videos and then completed separate retention and transfer questions. Retention questions covered material taught directly in the videos. Transfer questions required learners to apply what they had learned to material that hadn’t been directly presented.

The same idea applies to workplace training. Asking what a software button does tests knowledge. Asking someone to complete the workflow tests whether they can use that knowledge.

Use satisfaction surveys for feedback

A 1997 meta-analysis in Personnel Psychology distinguished between affective reactions, such as whether someone enjoyed a training program, and utility reactions, such as whether they considered it useful. The relationships between reactions and other training outcomes varied considerably.

Instead of relying on a general satisfaction score, ask questions that can help improve the training:

  • Was this training relevant to your work?
  • Were any sections unclear?
  • Do you feel prepared to perform the task?
  • Which section would you want to review again?

Those responses describe the learner experience. Assessments measure learning.

Test retention after some time has passed

An immediate assessment measures performance while the material is still fresh. A delayed assessment shows what learners can still retrieve later.

One peer-reviewed experiment tested this directly with 123 people watching Coursera video lectures. Some participants were tested immediately, while others were tested one week later. Repeated studying performed better on the immediate test, but repeated retrieval testing produced better results after a week.

That result shows why an immediate post-test can give you an incomplete picture. A training method can look effective right after the lesson and perform differently once some time has passed.

There’s no universal interval that works for every workplace training program. Employees who perform a procedure every day can be evaluated relatively soon. A task that occurs once every few months may require a longer window.

If employees move from 60% before training to 90% immediately afterward but fall to 65% several weeks later, the training created a short-term gain that largely disappeared. That could justify reinforcement, additional practice, or a follow-up lesson.

Measure whether employees use the training at work

Training transfer is the application and continued use of knowledge or skills from training in the work environment.

This matters when the goal is to change job performance. Someone can answer assessment questions correctly and still fail to perform the behavior consistently at work.

Measure the relevant behavior when possible:

  • Software training: successful task completion, errors, or support requests
  • Sales training: specific behaviors observed during sales calls
  • Process training: adherence to the trained procedure
  • Manager training: observed management behaviors or employee feedback
  • Safety training: compliance with the required procedure

A 2010 meta-analysis of 89 training-transfer studies found that transfer results could look stronger depending on how researchers collected the data. For example, when employees rated both their workplace environment and how much they had applied their training, the relationship between those two ratings tended to look larger than when researchers used separate sources or measurement methods.

That matters because one person’s general tendency to answer positively or negatively can influence both ratings.

Objective workplace data avoids some of that problem. If a system records whether employees complete a workflow correctly, you can compare actual performance rather than relying only on employees’ estimates of their own improvement.

A 2025 systematic review of 31 workplace e-learning studies found that 23 relied on employee self-reports to measure training transfer, while only seven used objective measures. The authors identified objective measures as stronger evidence of actual transfer.

That doesn’t mean self-reports are useless. They can explain why employees struggled to use the training. But system records, work samples, audits, and supervisor observations tell you more directly what employees actually did.

Connect training to business outcomes when appropriate

Safety training might aim to reduce procedural violations. Customer support training could target resolution time or escalations. Onboarding training might aim to reduce time to proficiency. Process training could target errors.

Suppose errors decline from 10% to 6% after a new training program. A software update, new checklist, staffing change, or additional employee experience could also have contributed.

A comparison group can help separate those effects. One useful approach is a staggered rollout in which similar groups receive the training at different times.

Researchers used this kind of design in a workplace trial involving 594 eldercare employees. Workplaces were assigned to four groups that began the intervention at different three-month intervals. Workers who hadn’t started the intervention yet could serve as comparisons for those who had, while every group eventually received it.

The study wasn’t about training videos specifically, but the evaluation design works well for L&D. If Team A receives a new training program in January and Team B receives it in March, you can compare their performance during the period when only Team A has completed the training.

That gives you stronger evidence than simply noticing that a KPI improved after the video launched.

A practical training video measurement plan

  1. Before training: Establish baseline knowledge, skill, behavior, or performance.
  2. During the video: Track relevant viewing data such as completion, drop-offs, rewatches, and skips.
  3. Immediately afterward: Use an objective assessment and collect brief feedback about clarity or relevance.
  4. Later: Repeat an equivalent assessment to measure retention.
  5. On the job: Measure whether employees perform the trained behavior correctly.
  6. When relevant: Track the business result the training was designed to influence and use a comparison group when stronger causal evidence is necessary.

The measurement results can also tell you exactly what to change in the video.

Employees may understand the lesson but lack opportunities to practice it, reinforcement from managers, or support from coworkers when they try to change their behavior. In that situation, producing another training video may solve the wrong problem.
